3 bài học khởi nghiệp trong lĩnh vực F&B, ai cũng nên biết để tránh thất bại cay đắng
Xu hướng khới nghiệp trong ngành F&B (Food and Beverage – Kinh doanh nhà hàng và đồ uống) đang nở rộ trong những năm gần đây. Tuy nhiên số dự án thua lỗ, đóng cửa cũng không hề ít.
Ông Hoàng Tùng, người sáng lập thương hiệu Pizza Home đã chia sẻ 3 bài học kinh doanh từ những kinh nghiệm của mình dành cho các bạn trẻ có ý định khởi nghiệp trong ngành F&B.
Bài học 1: Không phải mô hình nào cũng phát triển được thành nhiều điểm
Năm 2007, tôi có cùng một người em mở quán cà phê có tên Cafe 8 trên đường Nguyễn Văn Tố. Đây là quán cà phê đầu tiên ở Hà Nội bán các sản phẩm đồng giá 8.000/ly. Doanh thu cuối ngày là đếm cốc để tính ra tiền.
Quán ấy cũng đông, nhưng lại rất khó nhân rộng mô hình vì vướng mức giá 8.000 đồng. Sau một thời gian chúng tôi cũng có điều chỉnh giá lên, giống như trường hợp của Phở 24 trước đây. Ban đầu Phở 24 để mức giá là 24.000 đồng/bát, sau cũng phải tăng lên và con số 24 được lý giải lại là “24 loại gia vị cho vào bát phở”. Chúng tôi thì không nghĩ ra câu chuyện mới cho số 8 sau khi tăng giá. Sau 5 năm thì chủ nhà cũng đòi lại mặt bằng nên mô hình ấy dừng lại.
Sau Cafe 8, tôi có mua lại một quán khác và mở thương hiệu Cookie Jar Cafe. Đây cũng là một trong những quán đầu tiên của Hà Nội phát triển theo mô hình cà phê teen và từng được CNN bình chọn vào Top 5 quán cà phê đáng đến nhất khi du lịch thủ đô.
Tại đây, người trẻ không chỉ đến thưởng thức đồ uống mà còn lựa những góc ảnh sáng đẹp để chụp ảnh. Quán có cách trang trí rất dễ thương nên thu hút khách hàng tốt.
Tuy nhiên mô hình cũng chỉ đến đây và dừng, không phát triển được nữa. Đến nay Cookie Jar Cafe vẫn tồn tại ở phố Lý Nam Đế, nhưng đã chuyển thành một quán cà phê bình thường, như bất kỳ quán nào khác bạn có thể tìm thấy thấy trên phố.
Từ hai trường hợp trên, tôi rút ra rằng có những mô hình mà dung lượng phát triển chỉ có giới hạn, không thể nhân rộng thành nhiều điểm. Với một số mô hình phát triển theo trào lưu (trend), ban đầu có thể chạy nhanh nhưng sau trào lưu đã hết, chúng ta nên xoay chuyển mô hình mới. Nếu cứ giữ nguyên mô hình cà phê teen như ngày xưa thì quán của tôi sẽ không có khách, và thực tế đã mất khoảng 6 tháng như thế. Sau này chuyển đổi thành quán cà phê bình thường, tôi đã có lượng khách quen ổn định và đến giờ quán vẫn tồn tại.
Bài học 2: Sản phẩm phải phù hợp với thói quen ẩm thực của khách hàng
Năm 2013, McDonald’s gia nhập thị trường Việt Nam. Tôi hy vọng bánh burger sẽ trở thành một phần ẩm thực Việt, vì McDonald’s là một ông lớn và trước đó đã có Burger King rồi. Tôi không muốn đứng ngoài làn sóng này nên tranh thủ bắt theo, mở một thương hiệu mang tên Maxi Burger.
Thương hiệu của tôi tập trung làm bánh cỡ to, bằng với cỡ to nhất trên menu của Burger King và có mức giá thấp hơn. Cửa hàng của tôi nhỏ xíu nằm trong TTTM Royal City, ngay sát cửa hàng to đùng của Carl Jr’s, một trong 5 thương hiệu bán bánh burger lớn nhất nước Mỹ.
Sau vài tháng, Carl Jr’s đóng cửa. Sau gần 2 năm, thương hiệu burger của tôi cũng ngừng kinh doanh trong TTTM. Đến nay, ngay cả Burger King cũng phải thu hẹp quy mô kinh doanh, vì sản phẩm bánh burger dường như chưa thể trở thành một phần thói quen của người Việt.
Trước đây, có một trường hợp tương tự là cơm kẹp Vietmac. Cơm kẹp có hình thức như bánh burger, chỉ thay vỏ bánh mì bằng cơm. Nhưng vì khách hàng chưa quen sử dụng bánh burger, nên cơm kẹp cũng thất bại.
Bài học tôi rút ra là kể cả thương hiệu mạnh đến mấy, chuỗi vận hành chuẩn tốt đến mấy nhưng sản phẩm mới là yếu tố then chốt. Kể cả với sự góp mặt của ông lớn McDonald’s, bánh burger vẫn không là món ăn khoái khẩu và thường nhật của người Việt. Thế nên khi sức mua không đủ lớn, thị trường quá nhỏ thì việc những thương hiệu với sản phẩm lõi là bánh burger gặp khó là chuyện đương nhiên.
Bài học 3: Nếu làm chung, nên có quy định rõ ràng ngay từ đầu
Năm 2006 – 2007, tôi cùng một số anh em mở thương hiệu ẩm thực Việt với tên Việt Kitchen. Trước đó, tôi có 4 năm làm trong ngành du lịch, có cơ hội đi khắp các vùng miền và chứng kiến sự phát triển (cũng như đóng cửa) của nhiều nhà hàng. Lúc đó chúng tôi chọn mô hình nhắm vào khách du lịch nước ngoài đến Việt Nam. Dựa trên quan hệ có sẵn, tôi đã liên hệ với nhiều nhà điều hành tour nên Việt Kitchen ký được nhiều hợp đồng, mô hình chạy khá tốt.
Chúng tôi có 3 người sáng lập chính và một số thành viên góp vốn khác. Tôi có 150 triệu, 2 người còn lại mỗi người có 200 triệu. Vì sợ gọi vốn lớn từ bên ngoài dễ dẫn đến mất quyền kiểm soát, chúng tôi quyết định gọi nhiều người, mỗi người một ít và không nhận của ai trên 200 triệu. Cuối cùng khi thành lập dự án, lượng cổ đông phình lên nhanh, khoảng tầm 8-9 người.
Ban đầu mỗi người góp một việc, cùng nhau làm nên mô hình phát triển rất tốt. Tuy nhiên vấn đề phát sinh sau đó một năm, khi mỗi người nhìn về một hướng. Nhiều người mong muốn mở thêm nhà hàng thứ 2 vì đã mất công làm marketing, việc kết nối với công ty du lịch đã xong rồi, mở thêm là chạy bình thường thôi. Có người lại bảo đem tiền ra chia, còn tôi, do nhìn thấy tiềm năng thị trường đồ ăn nhanh nên tôi đề nghị tham khảo và đi theo hướng ấy. Về sau chẳng ai nghe ai, tôi quyết định tách ra. Số vốn ban đầu thu về hụt đi 50 triệu.
Mọi người vẫn hay nói rằng trong làm ăn không nên làm chung với nhiều người, nhưng tôi không đồng ý với ý kiến ấy. Nhiều hay ít không quan trọng, bằng việc ngay từ đầu chúng ta phải đặt ra luật chơi và mọi người đều phải tuân thủ luật chơi ấy.
Quan trọng nhất là minh bạch tài chính, hoạt động để sau này còn nhiều cơ hội làm việc với nhau nữa. Dù không cùng tầm nhìn, nhưng nếu tôn trọng nhau thì vẫn có khả năng làm được, còn nếu vấp phải lỗi về mặt thiếu minh bạch thì rất khó làm việc tiếp.
